Work order, estimate, invoice: three documents, one job
Most shops that get into trouble over paperwork got there by using one sheet for all three.
The estimate is a quote and, more importantly, an authorization. Its entire job is a customer agreeing to a number before anything happens. It’s written for the customer, and it’s the document you want in your hand when there’s an argument. We have a free estimate template if you don’t have one.
The work order is the shop’s own instruction and record. It’s the sheet that walks out to the bay with the keys. It tells the tech what the customer actually said, what was authorized and up to what ceiling, and it comes back carrying what was found, what was done, who did it, and how long it took. It is written for the shop — for the tech, for the service writer, and for whoever opens the file two years from now.
The invoice bills it. Prices, tax, a total, a balance due. That’s the mechanic invoice template, and it’s a different form on purpose.
Here’s what collapsing them costs. When the estimate, the work order and the invoice are the same piece of paper, the authorized amount and the billed amount live in the same field — and the second one overwrites the first. Six weeks later the customer says he approved $600 and the bill was $840, and you’re both looking at a document that can only show one of those numbers. There’s no record of the phone call where he said yes to the extra control arm, because there was nowhere on the sheet to write it.
The audiences differ too. The tech’s line is “P0171 stored, found split intake boot, smoke tested, replaced boot, cleared, verified at operating temp.” The customer’s line is “diagnose and repair check engine light.” Both are correct; only one belongs on a bill, and only one helps when the light comes back in March.
Complaint, cause, correction
This is the part of the form that earns its existence, and it’s the part most handwritten tickets skip.
Weak write-up:
Complaint: Makes a noise.
Cause: Brakes bad.
Correction: Replaced brakes.
Real write-up:
Complaint: “Grinding from the front when I brake, worse turning right, started about two weeks ago.”
Cause: LF outer pad worn to backing plate. Rotor scored, 0.9 mm under minimum. Both front caliper slide pins seized.
Correction: Replaced front pads and rotors, freed and lubricated slide pins, torqued to spec, bedded pads, road tested 4 miles — no noise, no pull.
Three reasons the second one is worth the extra ninety seconds.
The complaint line, in the customer’s own words, is a diagnostic clue. “Makes a noise when I brake” and “grinding, worse on right turns” send a tech to two different places. When the writer paraphrases at the counter — turning what the customer said into what the writer assumes it means — the tech chases the assumption. Write it down the way they said it, including the part that sounds irrelevant.
The correction line is what a warranty argument gets decided on. If that car comes back squealing in four months, “replaced brakes” tells you nothing and you’re paying for the diagnosis twice. The version above tells you the pins were addressed and the rotors were replaced rather than turned, which either clears you or points straight at what to check.
And the correction line is what the next tech reads. A year from now somebody else has that car on the lift with a different complaint, and the difference between a useful file and a stack of paper is whether the last visit says what was actually done to it.
The fields shops skip that cost them
Odometer in and odometer out. The in reading dates the work against the car rather than the calendar, which is the number that settles a warranty question about a part you replaced. The out reading is the one nobody bothers with, and it’s the one that ends the “you drove my car all weekend” call in four seconds. They only work as a pair.
The VIN. Plates change, cars get sold, customers move. Parts warranty claims are per-VIN, and mid-year production changes mean the right part for that car is a VIN question, not a year-make-model question. Writing it once at intake beats calling the customer back to read it off the doorjamb.
The not-to-exceed figure. Covered below — it’s the single most valuable blank on the form.
How and when they authorized it. “Customer approved” is not a record. “Approved by text, 8/14, 3:40pm, Maria” is a record. The whole difference between those two shows up months later, once, and by then you can’t go back and add it.
Authorization: get it before the wrench moves
Verbal authorization is legal in most places and close to worthless in a disagreement. Written or texted beats it, every time, and it costs nothing to collect.
Many states have specific rules about written estimates and about what a shop may charge above an authorized amount. They vary a lot, and a national blog post that names a threshold is guessing at your state. Look yours up once — it’s a fifteen-minute job you do a single time, and then the form you print is correct for the next three years.
The not-to-exceed line is the field that makes the rest of the form work. A single estimated number is a poor fit for a job that starts with a diagnosis, where the honest answer at intake is a range. A ceiling handles it: the customer agrees to a figure they’re comfortable with, the tech works up to it, and the moment the job wants to go past it the work stops and somebody calls. That’s the difference between a conversation about a $200 addition and a conversation about an $840 surprise.
Then the part every shop does badly: the second authorization. The tech finds the tie rod with the car already apart, the writer calls, the customer says go ahead, and that yes goes on a sticky note. A mid-job add needs the same three facts as the first one — what, how much, who said yes and when. If the form has nowhere to put them, they end up nowhere.
Where the paper version breaks down
Honestly, in three places.
Legibility. The correction line is only evidence if it can be read, and the traveller rides on a fender collecting brake dust and coffee all afternoon. By the counter it’s a document your writer has to interpret, and interpretation is where warranty claims die.
One copy, one place. The work order is in the bay. The customer calls the front counter. Whoever picks up doesn’t know what’s on it, so they walk out to look, and now two people are away from what they were doing.
The re-typing tax. Same customer, same vehicle, same brake job, keyed in fresh for the estimate, the work order, the invoice, and again into a text — four chances at a transposed digit, four documents that can disagree. This is the one that eats an afternoon, and shops rarely count it because it never happens all at once.
Then the gap paper can’t close at all: photos have nowhere to live. A work order carries “LF pad at 2 mm” perfectly well. It cannot carry the picture of the pad, and the picture is what makes a customer say yes without a debate — which is the argument for pairing a work order with a vehicle inspection sheet rather than leaning on the write-up alone.
When paper stops being the right answer
Later than software companies want you to think. If you’re a one- or two-bay shop writing a handful of orders a day and you know every car in the lot by sight, a clipboard is a completely reasonable system, and a subscription would be solving a problem you don’t have.
The signal isn’t car count. It’s the two things above: re-typing the same job four times a day, and finding work you can’t show anybody a picture of.

Until any of that matters, print the sheet. A shop filling one out properly — complaint in the customer’s words, a real cause, a correction somebody can read, odometer at both ends, a signature and a ceiling — is running a tighter counter than plenty of shops paying monthly for the privilege.
